Why the incumbents can't simply follow

Calm and Headspace built enormous brands on the word relax. That is their strength and their trap. They have spent a decade teaching people to expect soothing, so they cannot suddenly turn around and say the point is to sit with discomfort. To the people who came to them to relax, that would feel like a bait and switch.
